How a diode laser engraves leather

Leather types: what works, what doesn’t

Vegetable-tanned (veg-tan) — the gold standard

Veg-tan is leather tanned with plant-derived tannins (typically oak or chestnut). The chemistry is consistent, the leather is firm and flat, and it darkens beautifully under a diode laser. Most laser-engraving project tutorials assume veg-tan because the predictability is so much better than alternatives.

Look for: “vegetable-tanned” or “VT leather” on the product listing. Color is typically natural tan or honey.

Chrome-tanned — workable but unpredictable

Most fashion leather (handbags, jackets, shoes) is chrome-tanned. The chemistry is different and the laser results vary by batch — some chrome-tanned leather darkens cleanly, some chars unevenly, some bleaches paradoxically. Test a small piece before committing to a project.

Oil-tanned — possible, less common

Used in heavy-duty boots and saddlery. Engraves but the surface oil affects contrast. Usually wipe the area with isopropyl first to remove the oil.

Faux leather (PU, PVC, “vegan leather”) — avoid

Synthetic “leathers” range from “engraves badly” to “releases toxic fumes.” Especially avoid PVC-based faux leather — chlorine compounds when burned. If you must use synthetic, find one specifically labeled as “laser-safe.”

Suede — possible but variable

Suede is leather with a brushed nap surface. Engraving on suede produces a darker, slightly compacted spot. The look is rustic. Cleanliness depends heavily on the exact suede quality — test first.

Always run a test square on a scrap of the same hide — even within the same brand, leather varies.

Finishing engraved leather

The engraving is permanent, but a good finish makes it look upscale:

  1. Wait 24 hours. The leather releases mild moisture during engraving; let it stabilize.
  2. Wipe gently with a soft cloth. Removes any soot residue.
  3. Apply a leather conditioner. A small amount of beeswax-based or natural-oil conditioner enhances the engraving’s contrast and seals the surface.
  4. Avoid silicon conditioners. They blur the engraving’s edges over time.
  5. Let cure for 24 hours before handling extensively.

A short list of the leather mistakes we’ve made so you don’t have to:

  • Engraving wet leather. Even slightly moist hides char unevenly. Let leather acclimate to room temperature for 30 minutes before engraving.
  • Engraving over already-conditioned leather. Leather conditioner sits on the surface as a film that smokes and produces inconsistent contrast. Engrave bare, then condition.
  • Pushing the power too high. A laser at 70% power on veg-tan doesn’t make the engraving “darker” — it makes it burn through. Stay in the 30-45% range and use multiple passes if you need depth.
  • Skipping the test piece. Even within the same brand and grade, hides vary. Always test on a scrap of the same hide first.
  • Engraving chrome-tanned leather without testing first. Chrome-tan is unpredictable; some batches bleach instead of darken.
  • Skipping ventilation. Leather smells less than wood when engraved, but ventilation matters especially for chrome-tanned hides.
  • Using settings that worked yesterday on a new hide. Different cuts, different parts of the same cow even, can have different chemistry. Test square always.

Leather is sold by weight per square foot — confusingly, the standard unit measures thickness. For laser engraving:

  • 2-3 oz (~0.8-1.2 mm) — too thin for most engraving projects. Curls under heat. Avoid for beginners.
  • 3-4 oz (~1.2-1.6 mm) — sweet spot for keychains, wallets, small projects.
  • 5-6 oz (~2.0-2.4 mm) — ideal for journal covers, larger leather goods, AirTag holders.

Match the leather weight to your project. A wallet at 7 oz feels luxurious; at 3 oz it feels flimsy. A keychain at 3 oz is perfect; at 7 oz it’s awkwardly thick.

Tools that help when engraving leather

A few accessories that meaningfully improve leather engraving sessions:

  • Cutting mat under the leather. Catches stray laser energy and protects the bed. A self-healing cutting mat (the green ones from craft stores) works perfectly.
  • Magnetic clamps or weights. Keep leather flat during engraving. Veg-tan tends to curl slightly with heat; a weight at each corner prevents that.
